From Research to Market Insight: Strengthening Constructor.ai's Growth Strategy
In this case study, Founder and CEO Joao Dias reflects on how the LURA Doctoral Innovation Consultants (DInC) Programme helped Constructor.ai better understand its competitive landscape, refine its market positioning and strengthen the strategic foundations needed to support future growth.

Company Overview:
Constructor.ai is an AI-powered platform for the construction industry, designed to help project teams identify emerging risks before they develop into costly delays, claims or disputes. By analysing project documentation such as site reports, meeting minutes, emails and contracts, the platform uses artificial intelligence and machine learning to detect potential issues and support more proactive project management. At the time of joining the DInC programme, the company was transitioning from a minimum viable product (MVP) to a production-ready solution following Innovate UK funding and expansion of its technical team.
Challenge Addressed:
With its focus firmly on technical development, Constructor.ai needed additional capacity to assess its market position, competitors and growth opportunities. The business sought an independent, research-led perspective that could challenge existing assumptions and provide evidence-based insights to support decision-making as the company prepared for commercial growth.
Motivations for Joining the Programme
As a growing startup, Constructor.ai recognised that while its expertise lay in construction and AI technology, it had limited time and capacity to undertake in-depth competitor and market analysis.
As a growing startup, Constructor.ai recognised that while its expertise lay in construction and AI technology, it had limited time and capacity to undertake in-depth competitor and market analysis. The DInC programme offered access to researchers who could bring a structured, analytical approach to investigating the wider market landscape.
Joao was particularly interested in gaining an external perspective that could challenge the team's thinking and help validate strategic decisions. Rather than simply producing information, he hoped the researchers would generate insights that could support meaningful discussion and inform future actions.
Working with the Consulting Team
Constructor.ai worked closely with a team of doctoral researchers throughout the programme, collaborating through regular meetings and direct communication channels.
Despite entering an unfamiliar sector, the researchers quickly immersed themselves in the business, taking a proactive approach that Joao described as “above expectations”.
A particular strength of the team was their willingness to lead the project. The researchers regularly scheduled meetings to help maintain momentum and adapted to evolving requirements as the project developed. Their curiosity and analytical mindset allowed them to challenge assumptions, ask insightful questions and progressively build a deeper understanding of both the business and the wider construction technology market.
Business Outcomes
The project delivered a detailed market research report and competitor analysis, including a comprehensive comparison matrix of AI-powered construction technology providers across the UK, Europe, the United States and Brazil.
These evidence-based insights gave Constructor.ai a clearer understanding of its competitive landscape, emerging market opportunities and how similar organisations were positioning their products. The findings were incorporated into the company's pitch deck, helping to strengthen its market positioning and competitive messaging.
Alongside these tangible outputs, the project improved internal communication, encouraged more structured approaches to task management and reinforced the importance of ongoing market and competitor analysis as the business continues to scale and expand into new markets.
For those individuals without experience outside of academia, I was very positively surprised. Having 16 years of experience in a corporate environment and managing a lot of teams, I found that the level of motivation and engagement they brought exceeded my expectations.
Reflections
Looking back on the experience, Joao highlighted the researchers' analytical mindset, curiosity and ability to transform large volumes of information into clear, actionable insights.
He particularly valued the team's proactive approach, strong engagement and structured methodology, which helped challenge assumptions and bring fresh perspectives to the business. The experience demonstrated the value that research-led thinking can bring to early-stage companies and reinforced Constructor.ai's commitment to collaborating with universities and researchers in the future.
